Designing an AI data pilot
Design an AI data pilot in five steps: fixed scope, shared rubric, blind scoring, held-out testing and a decision rule. Compare vendors on equal terms.
An AI data pilot is a small, paid, fixed-scope trial in which vendors produce real data against your specification so you can measure quality, speed and cost before committing. A well-designed pilot lets you compare vendors on equal terms. This guide gives five steps.
1. How do you fix the scope?
Give every vendor the same task, volume, deadline and budget. Choose a volume large enough to measure quality, often a few hundred to a few thousand examples, that fits in two to four weeks.
2. How do you share the rubric?
Provide one rubric and a set of worked examples. Hold a short calibration session so vendors' reviewers can align with your standard. Record questions and answers and share them with all vendors.
3. How do you score blind?
Remove vendor names before scoring. Have two reviewers score each sample and measure their agreement. Disagreement points to unclear rubrics, not only weak vendors.
4. How do you test on held-out data?
If the data will train a model, fine-tune a small model on each vendor's pilot output and score it on a held-out set you control. This measures the effect on your task, which spot checks cannot.
5. What decision rule should you set?
Decide in advance how you will weigh quality, cost per accepted example, speed and process fit. Write thresholds, such as a minimum acceptance rate. Then award the main contract or run a second round with the top two.
What do you record?
Keep the scores, costs, turnaround, rework rate and notes on communication. These records feed the vendor checklist and later negotiations. Pull the shortlist from the provider comparisons.
Frequently asked questions
How big should an AI data pilot be?
Large enough to measure quality with confidence, often a few hundred to a few thousand examples, and small enough to finish in two to four weeks.
Should you pay for a pilot?
Yes. A paid pilot gets real work and honest effort, and it tests the vendor's process, not just a polished sample.
