How to evaluate an AI data vendor

Evaluate an AI data vendor with ten checks: provenance, quality control, reviewer vetting, security, pricing clarity, pilot results and exit terms.

To evaluate an AI data vendor, check where its data comes from, how it controls quality, how it vets people, how it protects your information and whether it passes a paid pilot. This guide gives ten checks you can score for each vendor.

1. Where does the data come from?

Ask for provenance records, consent terms and rights warranties. Vendors that cannot document sources create legal risk that lands on you.

2. How does it control quality?

Ask for inter-annotator agreement scores, rubric examples, gold-set checks and the rework policy. Quality control separates vendors with the same hourly rate.

3. How does it vet contributors?

For expert data, ask how credentials are verified, how fraud and model-generated answers are detected, and how reviewers are calibrated.

4. How does it protect your data and prompts?

Check security certifications, access controls, data retention, and whether staff can see your prompts. Confirm where work happens and under which legal regime.

5. Is pricing clear?

Ask for cost per accepted example, not per submission. List every fee: review, management, rush and rework. See how AI training data is priced.

6. What do references say?

Speak to two customers with a similar data type and volume. Ask what went wrong and how the vendor fixed it.

7. How did it do in a pilot?

Run a fixed-scope pilot against your own acceptance test. Score every vendor the same way.

8. Can it scale and meet deadlines?

Ask for throughput by week, ramp time and the share of capacity your project will use.

9. Does it conflict with your interests?

Check ownership, investors and other customers. A vendor owned by a competitor may raise neutrality concerns, as press coverage of some deals has noted.

10. What are the exit terms?

Confirm data deletion, transfer of rubrics and tooling, and the notice period. Use the RFP template to put the answers in writing.

Frequently asked questions

What is the biggest red flag in a data vendor?
Refusing a paid pilot or an acceptance test. A vendor confident in its quality will agree to be measured.
How many vendors should I compare?
Three to five. Fewer gives little leverage, and more adds evaluation cost.
